From ERP Migration Chaos to On-Time Go-Live
A German housing company with several thousand residential units was migrating to a new ERP system (Aareon Wodis Yuneo) while simultaneously rolling out a tenant portal – and its internal team was fully absorbed by daily operations. Milestones slipped, and departments worked from conflicting priorities. BEST 4 PROJECT took end-to-end project responsibility as external PMO: we restructured the programme into clear workstreams across property management, accounting, IT and the vendor, established realistic timelines, and ran stakeholder communication including works council alignment. The migration went live on schedule, data quality issues were resolved before cut-over rather than after, and the tenant portal launched to a first large tranche of units within the same year – without pulling the operational team away from their day jobs.
From Scattered AI Experiments to a Unified Roadmap
A mid-sized German property manager had experimented with AI in isolated pockets – a chatbot here, a handful of Copilot licences there – but no strategy connecting them to business goals. Data sat in disconnected systems (ERP, DMS, Excel), and leadership couldn’t tell which initiatives were worth scaling. BEST 4 PROJECT started with a structured assessment of systems, data and processes, identified the highest-value AI opportunities – from automated document handling in rental management to portfolio-level reporting – and translated them into a prioritised 90-day roadmap. Acting as AI Strategy Lead, we guided the first implementations, set up governance in line with the EU AI Act and GDPR, and enabled the internal team to carry the strategy forward. Cutting the Paper Out of Property Management
A German portfolio holder with commercial and residential assets was drowning in manual processes: invoice approval by email, service charge settlements (Nebenkostenabrechnungen) built in Excel, and new ESG reporting requirements handled by copy-paste across systems. BEST 4 PROJECT analysed the core processes end to end, identified the bottlenecks with the highest cost impact, and redesigned the workflows – digitising invoice processing, automating data flows between ERP and reporting, and establishing monitoring to keep ESG and CSRD reporting audit-ready. Working alongside the client’s teams to secure adoption, we cut manual processing effort in the affected workflows roughly in half and shortened the service charge settlement cycle by several weeks – freeing the team for value-adding work instead of data entry.
A Digital Lead on Demand – Without the Hiring Risk
A growing German real estate services company needed to deliver several digital initiatives at once – a new DMS, AI-supported document processing, and integration of an acquired portfolio – but had no one to lead them. Recruiting a permanent digital lead would have taken half a year or more in the current market. BEST 4 PROJECT stepped in as embedded interim manager: prioritising the initiative portfolio, managing vendors, allocating resources, and introducing lightweight project governance and progress metrics. The internal team kept daily operations running while the critical projects moved forward on schedule. When the engagement ended, we handed over structured processes, documentation and a hiring profile – leaving the company able to continue with its own people instead of depending on us.

A regional German real estate group knew it needed to digitise – tenant communication, document management, maintenance workflows – but feared buying tools that would never deliver as promised. BEST 4 PROJECT ran a structured needs assessment across departments, translated it into clear requirements, and managed the vendor selection on the client’s side of the table. During implementation we acted as the company’s advocate: verifying that configurations matched the agreed specifications, resolving issues with vendors directly, training key users, and defining success metrics before go-live. The result was a digital setup the teams actually use: tenant enquiries handled through one channel instead of many, documents findable in seconds, and noticeably faster resolution times – with the client in control of the process at every stage.
